Frequently asked questions

Business operations and fractional COO FAQs

Madli Creative is a Houston-based operations consultancy working with businesses remotely. We help businesses identify what's not working, understand why, and design a practical way forward, from a focused diagnostic to ongoing fractional COO leadership.

    Business operations and workflow problems

What does a business operations consultant do?

A business operations consultant works out why the day-to-day running of a business isn't working and helps design a better way to run it. At Madli Creative that means looking at how work actually moves through your team: who owns what, where handoffs break, how decisions get made, and which tools help or get in the way.

We start by understanding your goals and the root causes of the friction, then recommend the smallest practical fix. That might be a redesigned workflow, clearer roles, better documentation, or ongoing operational leadership.

Can Madli Creative help if our business operations aren't working?

Yes. That's usually where our work begins. Many clients come to us knowing something is wrong (deadlines slip, the founder is the bottleneck, the team is busy but nothing moves faster) without knowing exactly why.

We don't assume the answer up front. We first look at your processes, communication and accountability, and talk with the people doing the work. Then we explain what we found and suggest a practical next step that fits how your business really operates.

Why do tasks keep falling through the cracks?

Tasks usually get dropped because nobody clearly owns them, because they live in too many places, or because a handoff between people or teams isn't defined. It's rarely a question of effort. Most teams that drop work are working hard.

To fix it, we trace where the dropped tasks come from: requests that arrive in chat but never become tasks, work that waits on approval, or steps that only one person knows about. Then we set clear ownership, one place where work is tracked, and simple checkpoints the team will actually use.

How do you identify inefficient workflows and operational bottlenecks?

We map how a piece of work really moves from request to delivery, not how it's supposed to move. We review your tools, documents and recent projects, and we talk with the founder, leaders and team members about where they wait, redo work or work around the system.

Patterns show up quickly when you look this way: decisions that always route through one person, approvals with no deadline, or duplicate data entry between tools. We rank what we find by impact and effort so you know what to tackle first.

Can you improve our workflows without replacing our existing software?

Usually, yes. Many workflow problems come from how a tool is set up or used, not from the tool itself. We start with what you already have and only recommend new software when your current tools truly can't support the way your business needs to work.

If a change does make sense, we explain why, what it would replace and what the switch involves, so you can decide with full information.

What if our employees are overwhelmed but our business isn't becoming more efficient?

That's a common sign that effort is going into the wrong places: chasing information, fixing preventable errors, sitting in unclear meetings or doing work that should be automated or dropped. Adding more people rarely helps until those causes are understood.

We listen to the team about where their time goes and what gets in their way, then look for the processes behind that friction. The aim is to remove avoidable work, not to ask people to do more.

Can you help us improve communication and accountability across departments?

Yes. Cross-team problems usually come from unclear ownership, missing handoff rules or no shared view of priorities. We help define who is responsible for what, how work passes between teams, and how progress is reported, without adding layers of meetings.

That can include role clarity, simple operating rhythms (such as a weekly priorities review), and documented processes your team can follow when someone is out.

How do we know whether we need an operations consultant, a systems specialist or a fractional COO?

It depends on the problem. If you aren't sure what's wrong, start with a diagnostic. If you know which workflow is broken, you may only need a redesign or a systems project. If you need someone to lead operations week to week and hold the team accountable, a fractional COO is the better fit.

You don't have to decide alone. Our first conversation and the diagnostic are designed to tell you which level of help fits, including when ongoing support isn't needed.

    Fractional COO and operational leadership

    What is a fractional COO?

A fractional COO is an experienced operations leader who works with your business part-time, usually on a monthly engagement. They take on the responsibilities of a chief operating officer (running operations, building systems, aligning the team and turning strategy into execution) without the cost or commitment of a full-time executive hire.

It suits businesses that need senior operational leadership but don't yet need, or can't yet justify, a full-time COO.

How is a fractional COO different from an operations manager or a business consultant?

An operations manager typically runs existing processes day to day. A business consultant typically studies a problem and hands over recommendations. A fractional COO sits between and above both: they set operational direction, design the systems, and stay involved to lead the team through the changes.

Compared with a full-time COO, you get executive-level experience without a full-time salary, equity or benefits, and the level of support can change as your needs change.

When should a growing business hire a fractional COO?

Common signs include: the founder is still the bottleneck for most decisions, the team has grown but processes haven't, priorities change faster than the team can follow, or growth is creating more chaos than progress.

If you're seeing these signs but aren't sure of the cause, a diagnostic first is often the better step. It shows whether you need ongoing leadership or a more focused fix.

What does Madli Creative's fractional COO support include?

The exact mix depends on your needs and stage. It can include strategic and operational planning, process documentation and SOPs, team structure and role clarity, workflow and tool improvements, project management set-up, financial operations set-up, and regular strategic advising.

We agree the focus areas at the start of the engagement and adjust them as priorities change. The Fractional COO page lists what each engagement option includes.

Can Madli work alongside our existing management team?

Yes. We work with your leaders, not around them. Our role is to strengthen the systems and decision-making your managers rely on, clarify responsibilities, and help the team carry changes forward after our involvement ends.

Do we need a fractional COO for every operational challenge?

No. Many operational problems can be solved with a focused assessment, a workflow redesign or a systems project. A fractional COO makes sense when you need ongoing leadership and accountability, not just a fix. We'll tell you if we think a smaller step fits better.

    Business systems, technology and automation

Can Madli Creative help us design better business systems?

Yes. We design the structure behind how your business runs: how information flows, where it's stored, which tool owns which job, and how processes connect from sale to delivery to billing. The goal is a system your team can understand and maintain, not a pile of disconnected tools.

Do you work with the tools we already use?

Yes. We're platform-agnostic. Common tools we work with include ClickUp, Asana, Notion and Monday.com for project management; HubSpot, Airtable and Pipedrive for CRM; Slack for communication; QuickBooks and Xero for finance; and Make, Zapier and n8n for automation.

If your current tools can do the job, we improve how they're set up. If they can't, we recommend options that fit your situation.

When should a business automate its workflows?

Automate a workflow once it's clear, stable and repeated often. Automating a messy or changing process usually just makes the mess run faster. We first make sure the process itself is right, then automate the repetitive steps where it saves real effort and reduces errors.

Can you help determine whether we need custom software?

Yes. Before anything is built, we look at whether existing tools, better configuration or simple integrations can meet the need. If custom software really is the right answer, we help define what it needs to do so any build starts from clear requirements.

What is the difference between business systems architecture and software development?

Business systems architecture decides how your operations, data and tools should fit together: what each system is responsible for and how work flows between them. Software development is the building of a specific application. Architecture comes first, so that anything built or bought fits the way the business actually runs.

Do you work with external development teams or technology partners?

Yes. We can work alongside your existing developers or vendors. For complex custom software or hardware, we may suggest Product Design Labs, a separate company we collaborate with. Their work isn't automatically included in a Madli Creative engagement and would be scoped and agreed separately.

    Pricing and engagements

How much does business operations consulting cost?

Our Strategic Operations Diagnostic starts at $3,500, with a typical range of $3,500 to $6,500 depending on the size and complexity of the business. It usually takes 2 to 4 weeks.

Ongoing support is priced monthly. Other focused services, such as AI and automation or financial operations, are priced on their own service pages.

How much does a fractional COO cost?

Our Operations Partnership starts at $7,500 per month with a three-month minimum. The Embedded COO Collective starts at $12,500 per month, and we recommend six months for that level of support.

Final pricing depends on scope, complexity and how involved you need us to be.

What is the difference between your three main engagement options?

The Strategic Operations Diagnostic (from $3,500, typically 2 to 4 weeks) finds what's not working, why, and what to do next.

The Operations Partnership (from $7,500 per month, three-month minimum) provides ongoing fractional COO leadership to put improvements in place.

The Embedded COO Collective (from $12,500 per month, six months recommended) is our most involved option, for businesses that need deeper, sustained operational leadership.

Can we start with a diagnostic before committing to ongoing support?

Yes, and for most businesses we recommend it. The diagnostic is a standalone engagement. You'll get a clear picture of what's causing the problems and a recommended plan, and you can decide afterwards whether you want ongoing support, a smaller project or to carry the plan out yourselves.

    How is final pricing determined?

Pricing depends on scope, complexity and level of involvement: how many teams and workflows are involved, how much hands-on implementation you need, and how often you need us. We confirm scope and price in writing before any work begins.

    Are there minimum engagement commitments?

The Operations Partnership has a three-month minimum. For the Embedded COO Collective we recommend six months, because deeper operational changes take time to settle in. The diagnostic is a one-time engagement with no ongoing commitment.

    Working with Madli Creative

What happens during the initial consultation?

It's a conversation about your business: your goals, what's not working, and what you've already tried. We ask questions to understand the situation and share our honest view of whether and how we can help. If we're not the right fit, we'll say so.

How do you determine what a business actually needs?

We look before we prescribe. We talk with the founder and leadership about goals, talk with team members about their day-to-day friction, and review your processes, tools and recent work. Recommendations come from that evidence, not from a standard package.

We don't automatically recommend new software, automation, hiring changes or ongoing COO support.

Where are you based, and do you work with remote teams?

Madli Creative is based in Houston, Texas, and works with businesses remotely. We're set up for remote and distributed teams, and most of our work happens through video calls and the collaboration tools your team already uses.

How involved will our CEO need to be?

Most involved at the start, when we need to understand goals, priorities and decision-making. After that, involvement usually shifts to regular check-ins and key decisions. One of the aims of our work is to reduce how much the business depends on the founder for day-to-day operations.

How do you approach operational changes that affect employees?

We involve the people who do the work. Team members usually know where the friction is, so we listen to them early, explain why changes are being made, and design processes they can realistically follow. Changes are introduced in steps, with documentation and support, rather than all at once.

    Do you sign NDAs?

Yes. We're happy to sign a mutual NDA before any detailed discussion of your business. Confidentiality is part of how we work.

    How do you measure progress?

We agree on clear measures at the start of each engagement, based on the problems you want solved. These might include founder time spent on operations, how often work is late or redone, how quickly requests move through the team, or whether key processes are documented and followed. We review progress with you regularly.

What if we need help with only one workflow or department?

That's fine. Not every engagement covers the whole business. We can focus on a single workflow, team or system, such as client onboarding, project delivery or financial operations, as long as we understand enough of the surrounding context to make the fix stick.

Can you help with fundraising or business valuations?

We're not investment bankers or valuation firms, but we help prepare your operations for those processes. That can include financial models, investor-ready operational dashboards and documented, scalable processes that show a well-run business. For formal valuations, we can help you coordinate with a qualified valuation provider.

    Neurodivergent-led businesses

Does Madli Creative work with ADHD and neurodivergent founders?

Yes. Supporting neurodivergent-led businesses is one of our specialties. We design operations around how a founder and their team actually think and work, rather than asking them to fit a system built for someone else.

    Related: ADHD-friendly workflow guide

Can business systems be designed around different working and thinking styles?

Yes. People differ in how they take in information, plan and stay on track. Good systems account for that, for example with visual task boards, fewer places to check, clear next steps and reminders built into the workflow. The same principles tend to make systems easier for everyone on the team.

Do I need to be neurodivergent to work with Madli Creative?

No. We work with businesses of all kinds. Neurodivergent-led businesses are a specialty, not a requirement.

Not sure what's causing the problem in your business?

You don't need to have the answer before you talk to us. We start by understanding your situation, then suggest the next step that fits, whether that's a diagnostic, a focused project or ongoing support.
